# Lead times that delay hotel openings, and what to ask manufacturers before you sign

Hotel openings are rarely delayed by one catastrophic failure. They are delayed by small slips that accumulate between suppliers who do not answer to each other.

A delayed opening is expensive in a way that is easy to underestimate. Every week the rooms are not trading is a week of lost room revenue, plus finance costs and pressure on the relationship with the operator. Next to that, the cost of the late items themselves is often small.

## Why lead times compound

A typical fit-out runs on parallel lead times from independent suppliers: joinery, upholstered furniture, stone, loose furniture, soft furnishings and linen, and the branded operational items that are too often ordered last. Each supplier has its own production schedule and its own commercial relationship with the project. All of them run against one construction programme with one opening date, and the longest lead item decides whether that date holds.

Because different parties manage these lead times, nobody except the owner is accountable for the opening date, and the owner rarely has visibility of where an order sits in a factory's queue.

## Where the delay actually happens

Shop drawings take longer than planned while the designer and manufacturer resolve gaps in the documentation. Approval rounds stretch because the project manager needs the designer, who needs the operator. A specified material is unavailable mid-production, and the substitution waits while everyone debates whether the alternative is acceptable.

Each of these costs days. Across a complex FF&E package they add up to weeks, and because programmes rarely carry float for the longest lead item, a slip in joinery becomes a slip in practical completion. Rooms cannot be completed without the joinery, the owner cannot hand over without completed rooms, and the opening date moves.

## Questions to ask before you sign

### Capacity

How many projects are in production ahead of ours? Will you commit to a production slot in writing, or only estimate a lead time? A lead time is an estimate based on today's conditions; a slot is a commitment.

### Shop drawings

How long from approved shop drawings to production start? Who manages approvals on your side? If our designer is slow to approve, does the slot hold or move? The approval loop between manufacturer, designer and brand team is where the largest unplanned delays build up.

### Substitutions

What happens if a specified material is unavailable at production time? Who can approve a substitution, and how quickly will you present documented alternatives? Unplanned substitutions are the most common source of quality loss in hotel fit-outs.

### Prototype and inspection

Will you build a complete prototype room before volume production, and can we inspect production before it ships? Problems found in one room cost one room to fix.

### Delivery and storage

Can you deliver in batches to match the installation sequence? What happens if a floor is not ready? Delivering everything at once to an unready site creates storage and damage problems.
